Thanks for all your help,, I was able to get the injector pump timing,,,but found other issues.
I did a compression test ,not good ,,,all cylinders were about 200lbs,,,,,this was curious to me,,a uniformly
Bad outcome. So then i put air pressure in each cylinder while on tdc,,,again nothing conclusive. There seemed to be air leaking ,but I'm no mechanic.so i really wanted to see that head gasket ,and valves . They look fine ,,,,,possibly the head wasn't Torqued down properly? The valves looked perfect, but,, had they been adjusted correctly?i.e. Now here's something i thought was very strange ,,,the injectors ,,,in the pre combustion chamber,,, are spraying on the glow plugs is this right?....?

Well, the glow plugs are fine ,,did a little test,shot a light under the head with injectors out ,and there was no interference from plugs,,I could look straight through the injector hole.

When I bought the 250 ,i used the power from the starter motor to help get it up the ramps of the trailer, when doing this i thought I could hear air gurgling back through the air filter,,so I took the air cover(thing) off ,and sure enough she was gurgling up oil from the filter base! Head Gasket. Or Valves. ???

Not sure if I am reading this right. Have you had the head off to look at the valves? I'm Surprised that you managed to wind it up the ramps with the starter unless the compression was well down. If it's been stood a while a couple of valves could be stuck open

Ya,well it didn't fly up the ramps or anything ,,,but it had enough power to back a couple of feet out the barn to the ramps ,then a little way up,,,then it was all come alonges,and a lot of pushing.

But yes ,,there's an air leakage problem, I'm going to reseat the valves ,,,put new injectors ,,,and put her back together with old head gasket (using the copper spray),,,and do more tests ,,,,,compression ,and leak down,,,,,,

I don't want to waste my new head gasket,and I really think that it hadn't been torqued down properly.

While you've got the head off, what are the bores like. Is it worth sticking a set of rings on and a de -glaze now you've got this far?

Well that's like something we'd try to do, reuse a head gasket................ :facepalm:
But definitely not recommended.
Anyway, when you say the air bubbling in the air filter was the engine turning the wrong way (back down the hill or something) by any chance? Water must have got into the filter box and over filled the oil bath in the bottom?
It can be hard to know when to stop stripping.
Yes inject diesel onto hot heater plugs to try and start indirect diesel engines, was the norm back in the day.
You'll need the head and block scraped spotless, with a blunt scraper and wet (diesel) sandpaper to get the gasket to reseal.

If you're head is off turn it upside down and make it as level
As possible, then pour paraffin on the valve faces. That will show how air tight they are as there shouldn't be any leakage

Yea,,,so ,I did the test on the valves ,two were quite bad ,,as in immediate leak through ,,two very slow ,and the remaining four were fine,,,so out come the valves this weekend! And ill Lapp them all.

Don't have the oil level to high, we have been known to start them, even run them without a filter to make sure its not restricted.
